A marketing forecast should describe possible outcomes under stated assumptions, not promise a number of leads or sales. Start from observed funnel steps and costs, then vary the uncertain inputs that materially change the decision. Ranges are useful when the owner can see what would invalidate them.
Decision framework
| Step | Practical check |
|---|---|
| Set a baseline | Use a dated period of actual spend, qualified leads or paid orders and the definition of each. |
| Choose drivers | Vary a small set such as budget, cost per qualified lead, close rate or average contribution. |
| Build three cases | Show conservative, central and optimistic values without assigning false precision. |
| Define update rules | State when new data will replace the assumptions. |
How to make the decision
A simple lead forecast can use planned spend divided by cost per qualified lead, then multiply by an observed close-rate range. Keep volume assumptions separate from quality assumptions. If the business has only a handful of deals, widen the range and explain that the estimate is fragile. Do not extrapolate a one-week promotion as a normal month.
Worked example
Illustrative B2B service team plans AED 18,000 monthly spend. If qualified lead cost ranges from AED 600 to AED 900, the model yields 20 to 30 qualified leads. With a verified close-rate range of 10% to 20%, it suggests roughly 2 to 6 deals before capacity constraints. The result is a scenario, not a sales commitment; the team revises it after one full lead-to-sale cycle.
What can change the answer
A forecast can fail because capacity, seasonality, attribution or offer quality changes. Keep the original assumption sheet so revisions can be explained.
Review checklist
- Are assumptions and observed inputs clearly separated?
- Can each scenario be recalculated by another person?
- Does the range widen when the evidence is weak?
Common question
Should the optimistic case be the target?
No. It is a sensitivity case showing what must be true for that outcome, not an expected result.
